4Q2I | On-Ramping: Four Questions to Meaningful Innovation
A filter for deciding which ideas deserve the right to be built.
Why 4Q2I
Innovation is easier to discuss than to validate. Teams may generate ideas and invest in delivery while uncertainty remains about whether the problem matters, whether the proposed value is compelling, whether stakeholders want to participate, and whether the resulting system can operate sustainably.
4Q2I — Four Questions To Innovation (Chinese: 创新四问模型) is an Innovation Value System Validation Framework. It organizes inquiry, evidence, and decisions around four connected questions, each focused on a different uncertainty.
Q1 — Where do we stand?
可知 | Opportunity Recognition
Have we found a problem worth solving?
Q1 builds a grounded understanding of the situation, distinguishes evidence from assumptions, clarifies whose problem is being considered, and examines why it matters now.
The core model is the Four 不 Matrix, which characterizes the user's problem:
- 避不开 — difficult to avoid;
- 等不及 — delay creates meaningful loss or urgency;
- 跟不上 — current experience or capability falls behind changing expectations or alternatives;
- 行不通 — existing approaches encounter feasibility, resource, or investment boundaries.
These attributes can coexist and change in relative importance over time. The matrix characterizes the problem; it does not by itself prove market size, solution superiority, or commercial viability.
Output: opportunity definition, current-state summary, and preliminary view of market or competitive resistance.
Gate: the problem is clear, evidence and assumptions are distinguishable, and there is sufficient reason to explore value creation.
Q2 — Where are we going?
可想 | Value-Creation Logic
What value should we create, for whom, and through what logic?
Q2 develops value-creation logic and an initial value proposition through C.O.R.E.:
- Customer — for whom is value created, and how do they obtain it?
- Offering — what carries and delivers the value?
- Relationship — how is value established, delivered, and sustained?
- Experience — how does the customer perceive and confirm the value?
These are interrelated views of one value system, not independent workstreams.
When key moments of truth (MOTs) are clear, the Extreme Method explores what it would mean to satisfy functional and emotional needs at those moments at an exceptionally high level. A clear MOT is a prerequisite; the method does not replace customer or core-value definition.
The Value–Resistance Model can be used as a context-dependent design-screening lens. It compares user-perceived value with perceived costs and resistance to adopting a solution. At Q2, this is a design hypothesis, not validated market evidence.
Output: value-creation logic, initial value proposition, screened key assumptions, and a Q3 validation preparation package.
Gate: the value logic is clear enough to explain, key assumptions are explicit, and a focused validation plan is ready. Assumptions may still be unproven.
Q3 — Who is with us — and why?
可赞 | Stakeholder Validation
Do relevant stakeholders recognize reasonable value in the proposed innovation and want to participate?
Probably more important: who isn't with us, and why?
Q3 examines desirability across three dimensions:
- User desirability — does the target user genuinely want the value?
- Operational desirability — do people and partners involved in delivery, support, and operations see sufficient value to participate?
- Business-model desirability — does the proposed model offer a compelling rationale for the organization and relevant stakeholders?
Q3 deliberately surfaces objections, conflicts, and resistance. The goal is to understand who sees value, who does not, why, and what may need to change—not to force artificial consensus.
The Value–Resistance Model provides shared analytical logic across all three dimensions. The Three-Dimensional Desirability Model organizes evidence and conclusions. Prototypes or other appropriate artifacts can make the value proposition concrete enough to test key assumptions.
Q3 is not a universal formal budget-approval gate and does not prove real-market success. It asks whether evidence is sufficient to justify a controlled market trial.
Output: key-assumption findings, a three-dimensional desirability assessment, identified resistance and trade-offs, an iteration direction, and MVP validation preparation.
Gate: key assumptions have evidence-based conclusions, all three dimensions have been assessed, material objections and trade-offs are explicit, and remaining uncertainty is suitable for real-market testing.
Q4 — How do we get there?
可行 | Value-System Validation
Can the value system operate sustainably in the real world?
Q4 conducts a controlled, small-scale real-market test. The Three-Dimensional Circuit-Breaker framework examines:
- Technical feasibility — can the solution reliably deliver the promised value?
- Economic feasibility — can the revenue and return loop support sustainable organizational returns and continued customer willingness to pay or buy?
- Operational feasibility — can customers adopt the solution, and can delivery and support run in practice?
An MVP is not defined by being crude or feature-poor. It must carry the minimum sufficient value promise for its target segment and generate the evidence needed to assess the three feasibility dimensions across the C.O.R.E. value chain.
MVP, go-to-market planning (GTM), On-ramp, onboarding, and operational data can support this stage as needed.
Output: evidence-based feasibility findings, an MVP iteration plan, a market-entry and adoption plan, and a next investment decision.
Gate: each critical dimension meets its context-specific standard on real-market evidence, and feedback can inform iteration. A small-scale test does not by itself prove scalability.
How the system works
Opportunity Recognition → Value-Creation Logic → Stakeholder Validation → Value-System Validation
Each stage has an output and a decision gate. A gate indicates whether there is enough evidence to proceed to the next kind of uncertainty; it does not mean all uncertainty has disappeared.
4Q2I is staged but not a one-way waterfall. Market evidence may invalidate a value assumption; stakeholder objections may expose flaws in the value logic; new information may reveal that the original problem was mischaracterized. Returning to an earlier question is a normal part of the system. Continuous iteration supports better-informed decisions about what to explore, change, continue, or stop.
The minimum system
4Q2I is not a fixed checklist of every available innovation tool. Its minimum system uses one primary model or framework to organize each stage, while supporting methods are selected according to the evidence gap.
| Stage | Core model or framework | Main decision | |---|---|---| | Q1 — Opportunity Recognition | Four 不 Matrix | Is the problem worth exploring? | | Q2 — Value-Creation Logic | C.O.R.E. | Is the value logic coherent and testable? | | Q3 — Stakeholder Validation | Three-Dimensional Desirability + Value–Resistance | Is there enough evidence to justify a market test? | | Q4 — Value-System Validation | Three-Dimensional Circuit-Breaker | Can the value system operate sustainably in a real setting? |
Customer research, JTBD, scenario design, journey mapping, prototypes, causal-loop exploration, MVP, GTM, and onboarding are supporting options. Use them when they answer a defined question, not because every project must use all of them.
See Lean 4Q2I Framework for more detail.
What 4Q2I does and does not claim
4Q2I structures inquiry, validation, and decisions. It does not guarantee innovation success, eliminate uncertainty, replace domain expertise, or prescribe a universal scoring system. Models support judgment and must be grounded in evidence and adapted to the customer, market, organization, and innovation objective. Some practices and thresholds remain subjects for further testing and refinement.
